Concorde

Concorde was an engineering triumph and a commercial failure. The story

The ambition

Concorde was meant to be the future of flight. Born of a 1962 treaty between Britain and France, part aviation ambition, part Cold War statement against American and Soviet supersonic programs, it set out to make routine what had never been done: carry paying passengers faster than the speed of sound. Its delta-winged shape crossed the Atlantic in under half the usual time, cruising at roughly twice the speed of sound. As a piece of engineering it was, and remains, a marvel; airlines around the world lined up with options, and forecasts spoke of hundreds of aircraft.

The rise

The machine delivered on its promise. Concorde first flew in 1969 and entered commercial service on 21 January 1976 with British Airways and Air France. At its best it was a genuinely extraordinary way to travel, New York in three and a half hours, and it became a symbol of national prestige and supersonic glamour that far outlived its commercial life.

The cracks

The business case, however, was collapsing before the first fare-paying flight. Sonic booms made supersonic travel over land intolerable, so regulators banned it, confining Concorde to transoceanic routes and wiping out most of the network airlines had planned to fly. Then the 1973 oil crisis sent fuel prices soaring, and Concorde was a spectacular fuel-burner, consuming roughly a ton of fuel a minute at takeoff and carrying only around 100 passengers in a narrow four-abreast cabin. Meanwhile the new wide-body Boeing 747 offered vastly better economics for the mass market. One by one, every airline that had ordered Concorde cancelled, Pan Am, BOAC, Japan Airlines, Lufthansa and the rest, leaving only the two national flag carriers, and only because their governments effectively absorbed the losses.

The collapse

Just 20 aircraft were built, against forecasts once running into the hundreds, and development costs ballooned from an early estimate of about £70 million to well over £1.5 billion, more than six times over, funded by British and French taxpayers who never got it back. Concorde flew profitably enough on a premium London/Paris-to-New York niche for years, but as a programme it never came close to recouping its cost. On 25 July 2000, Air France Flight 4590 crashed shortly after takeoff near Paris, killing all 109 aboard and four on the ground, the only fatal Concorde accident, and the fleet was grounded for about a year.

The aftermath

Concorde returned to service shortly before the 11 September 2001 attacks sent air travel into a slump. Facing low passenger numbers, rising maintenance costs, and Airbus's decision to stop supplying spare parts, both airlines retired it in 2003. Air France in May, British Airways with a final flight on 24 October 2003. Eighteen of the twenty aircraft now sit in museums, admired as engineering and reviled as economics: proof that a technical triumph and a commercial success are not the same thing.

The lessons

You can win the engineering and still lose the business. Concorde did exactly what it was built to do, brilliantly, and it failed commercially anyway, because the things that decided its fate sat outside the cockpit: fuel prices, noise regulation, route bans, and a market that wanted cheap wide-body seats, not scarce supersonic ones. A programme that depends on the environment staying favourable, cheap fuel, permissive rules, a particular kind of demand, is betting on conditions it does not control. Sunk cost and national pride then kept two governments flying it at a loss for decades. Judge a project by the system it must live in, not only by whether the machine works.
